Here's why that can happen.

You buy an e-bike, ride for three months, and the mechanic says "the brake pads are worn out." Feels like you've been had — but usually you haven't. Here's how long e-bike brake pads actually last, what drives the wear, and how to check for yourself whether they need replacing.

We hear this a lot, and the frustration is fair. Two things are true at once. First: brake pads are a wear part, like tyres or a chain — and on an e-bike they wear faster than on a regular bike. Second: we check pad thickness at handover — but a pad with 2 mm left is roadworthy, and can still wear out within 1,500 km of city riding. Exactly how many kilometres depends on how, where and by whom the bike is ridden, which we can't predict.

Does this apply to every brand? Yes — whether Shimano, Magura, Tektro, TRP or SRAM, the wear mechanisms below are the same for every disc brake. Rim brakes and roller brakes, still common on classic Dutch city bikes, get a separate note further down.

The numbers
How long do brake pads on an e-bike actually last?

There's no fixed kilometre count. Here's the range we see in practice, and why it varies so much.

Cycling 15 km a day into town? That's roughly 1,000 km in three months — a pad set "fine" at 2 mm at pickup will be due for replacement by then. Not a defect: just arithmetic.

Why brake pads wear out faster than you'd expect

Most of these have nothing to do with the quality of the bike or the brake itself.

01 · Physics
An e-bike is heavier and faster

Braking energy rises with weight and the square of speed. A 25 kg e-bike at 25 km/h carries over twice the energy of a regular bike at 18 km/h — that becomes heat and wear.

02 · Usage
City traffic: a hundred stops per ride

Traffic lights, junctions, cyclists ahead. In town you brake dozens of times per kilometre; on a dyke road, almost never. Pads last roughly a third as long in the city.

03 · Load
Children, groceries, panniers

A cargo bike (Urban Arrow, Babboe, Lovens) with two kids can weigh 150 kg all in. 600–1,000 km per set is normal for cargo bikes.

04 · Weather
Rain, grit and road salt

Wet braking works like sandpaper: water carries grit between pad and rotor. Pads wear two to three times faster in wet months; road salt speeds up rotor corrosion too.

05 · Braking style
Dragging the brake instead of modulating it

Keeping the lever lightly squeezed while descending or cornering heats the pads continuously. Short, firm braking is kinder to pads and rotor alike.

Using only the rear brake

Many riders brake almost exclusively at the back, so rear pads wear fast while the fronts look new. Use both — the front does most of the work.

07 · Material
Organic (resin) pads wear faster

Organic pads are quiet and pleasant but wear faster than sintered (metallic) pads, especially in the rain. Most e-bikes leave the factory with organic pads fitted.

08 · Adjustment
Dragging brake: misaligned caliper or stuck piston

A pad that lightly brushes the rotor wears even when you're not braking — a faint scraping sound while riding. A set can be gone within weeks.

09 · Component
A worn rotor chews through pads

A rotor under 1.5 mm thick, or with visible grooves, wears new pads fast. The rotor needs replacing too, or the problem returns.

10 · Contamination
Oil or chain spray on the brake

Contaminated pads brake poorly, so you squeeze harder — more wear, and usually they can't be saved. Never spray lubricant near the rotor.

11 · Terrain
Dykes, bridges and hills

Every descent means braking. In hillier or dune areas pads wear noticeably faster than on the flat polder.

12 · Secondhand
Pads were already partly worn at handover

Used bikes rarely have brand-new pads. We only replace what's below our minimum — a pad with 2 of its original 4 mm left passes, with half its life ahead.

13 · Bedding-in
Pads that were never bedded in

New pads not bedded in properly (20–50 firm stops) can glaze and wear unevenly from day one.

14 · Motor
Strong assist means more hard braking

A Bosch Performance Line CX or Cargo Line motor gets you to 25 km/h fast — so you brake from 25 km/h more often too. More power up, more work for the brakes.

15 · Quality
Cheap unbranded pads

Generic pads can wear out within weeks or damage the rotor. Stick to pads from the brake maker (Shimano, Magura, Tektro) or a reputable brand.

16 · Storage
Parked outside: corrosion

A bike kept outdoors develops surface rust on the rotor. Every ride scrubs that off again, taking a little pad material with it.

17 · Rider
Rider weight

A 100 kg rider dissipates roughly 1.5× the braking energy of a 65 kg rider — not a judgement, just more work for the brake.

18 · Workshop
"The pads are worn" is also a business model

Pad replacement is the easiest add-on job for a workshop. Some replace at 1.5 mm pre-emptively, others call 2 mm "worn" — routine maintenance, not a defect. Ask to see the old pads.

How to tell in one minute if your brake pads are worn

Look down into the brake caliper
With a torch, you'll see two pads either side of the rotor: a backing plate with friction material on top.

Estimate the thickness of the friction material
New, it's roughly 3.5–4 mm. Under 1 mm: replace. Shimano treats 0.5 mm as an absolute limit; 1–1.5 mm, plan ahead.

Listen and feel
A harsh, grinding metal sound, or a lever creeping closer to the bar: stop riding it. Squeaking alone says little — see e-bike brakes squeaking.

Check the rotor too
Deep grooves, blue discolouration or a raised outer lip mean the rotor needs replacing too. Minimum thickness (often ~1.5 mm) is usually engraved on it — check your manual if unsure.

"Your brake pads are worn" — ask these 4 questions
Question 1
"How many millimetres of pad are left?"

A proper mechanic measures this. Under 1 mm: fair call. Above 1.5 mm: pre-emptive, your choice.

Question 2
"Can I keep the old pads?"

Always ask for them, so you can see for yourself how worn they were and have evidence if you have questions later.

Question 3
"Does the rotor need replacing too?"

Only if below the minimum thickness or with deep grooves — not just because it's "getting on a bit".

Question 4
"Why is the brake dragging?"

Uneven wear (one side thinner) usually means a dragging or misaligned caliper. That needs realigning, or the new pads will wear out the same way.

We don't stock every brand, but can order most common pads via our dealer network. New to cycling here? Classic Dutch city bikes often use rim or roller brakes, not the disc brakes on most e-bikes. Brands like VanMoof, Cowboy or Brompton can use proprietary systems needing specific parts — check your manual first, or send us a photo.

Brake terms explained

Brake pad — friction material pressed against the rotor or rim.

Caliper — houses the pads and pistons around the rotor.

Rotor / disc — the metal disc on the hub the pads clamp onto.

Piston — pushes the pad against the rotor when braking.

Bedding-in — seating new pads and rotor with firm stops.

Bleeding — removing air from a hydraulic system, usually after a repair.

Organic (resin) compound — quiet, wears faster, especially wet.

Sintered (metallic) compound — lasts longer, copes better with rain, noisier.

Disc brake — rotor-and-caliper system, hydraulic or mechanical.

Rim brake — clamps pads onto the rim; common on classic Dutch bikes.

Roller brake — enclosed, grease-lubricated, often with a Nexus hub; no replaceable pads.

How often do e-bike brake pads need replacing?

On average every 1,000 to 2,500 km, but city traffic or a cargo bike can mean as little as 500 km. Check thickness every couple of months: under 1 mm, it's time.

What does it cost to replace brake pads on an e-bike?

Roughly €10–35 per wheel for parts, depending on the brand; labour is around €30 per wheel excluding parts (existing customers get 15% off labour). Add €20–50 if the rotor also needs replacing. See our repairs & workshop rates.

Are worn brake pads covered by warranty?

No — brake pads are a wear part, like tyres and a chain, even on a brand-new bike. An adjustment fault (a dragging brake) shortly after purchase is different, and that we do fix.

Can I replace brake pads myself?

On disc brakes it's manageable: remove the retaining pin, take out the old pads, push the pistons back gently, fit new ones, and bed them in. Never squeeze the lever with the rotor or pads removed. If in doubt, let a workshop do it.

Organic or metallic brake pads for my e-bike?

Organic (resin): quiet, wears faster. Metallic (sintered): lasts longer, copes better in rain, noisier and often needs a matching rotor. Sintered or semi-metallic often suits heavier e-bikes and cargo bikes best.

My brake pads are worn unevenly — how does that happen?

Usually one pad is dragging: a misaligned caliper, or a piston not retracting fully. Realign it when replacing the pads, or the new set will wear the same way.

I'm new to cycling in the Netherlands — are Dutch bike brakes different?

Many classic Dutch city bikes use rim brakes or enclosed roller brakes rather than disc brakes. Roller brakes have no replaceable pads — just occasional grease. Check your caliper or rear hub; it isn't always obvious from the outside.
